What is an AI hackathon?

An AI hackathon is a compact, hands-on team format in which employees develop a working AI solution from a real problem in their daily work within just a few days. The focus isn’t on theory, but on building together: from a specific pain point, through a hypothesis and a plan, to a tested prototype.

Most people are familiar with artificial intelligence from demos, brief trials, and headlines – but only a few use it extensively in their daily work. The AI hackathon from triangility bridges exactly this gap. It is not a workshop but a hands-on lab: two days of focused work on tasks, with a result that the participants themselves have developed.

triangility’s AI Hackathon is designed for teams within companies: subject matter experts, IT, and leadership work together to build. Over two days, we guide your team from a real-world problem in everyday work to a working AI solution, built directly within your own AI environment.

Introducing AI is no longer a challenge – most companies are already using it. The real hurdle is implementation – turning mere usage into tangible benefits. All too often, the number of AI tools increases while daily work remains unchanged. This is exactly where the AI Hackathon comes in – with a solution that continues to function in your day-to-day work because it’s built right from the start within your own environment.

Participants will learn concepts and principles that apply to any modern AI tool. This ensures that what they learn remains relevant even after the next release. Programming skills are not required; a basic understanding of AI fundamentals (what is an LLM, what is a prompt) is all that’s needed.

By the end, participants are no longer just “AI users,” but people who solve their problems together. The hackathon is explicitly designed for non-technical roles as well – it is precisely the mix of subject-matter experts, IT, and leadership that makes the final results valuable.

The result after two days: a working AI solution, tool-independent AI knowledge, and a method for independently addressing further pain points – plus AI expertise that is embedded within the team.

Content of the AI Hackathon

Principle of the day: Concept before build.

  • Kickoff & Privacy Mindset – Goals, buddy rule, and a clear approach to data from the very first minute.

  • Terms & Foundations – prompt, skill, plugin, context, token, memory, quality gates, harness, MCP, reasoning, API – each explained, applied, and reflected upon.

  • Ideation & Hypotheses – “What If” and “How Might We”: First, envision the future manually; then formulate hypotheses and prioritize them in buddy pairs.

  • Paper Plan – Document the problem, hypothesis, building blocks, and effort required – the foundation for the Build Day.

The day’s principle: build, test, iterate.

  • Build Sprints – The Paper Plan evolves into a first version, which is refined using real data.
  • Peer Test – Exchange solutions, let others try them out, and gather feedback.

  • Polish & Demo – Address findings and prepare a short demo (4 minutes) – followed by Q&A and reflection.

Learning takes place at a steady pace, always using your own example.

  • Applied – tried out immediately using your own example.

  • Reflection – brief review in pairs: What’s working, and what isn’t?

Robert Schaffner is a co-founder of triangility and has been involved in international training and consulting programs for over 20 years. His roots lie in technology: He helped build the IT company avodaq long before “AI” became a buzzword.

This dual role – as a technology practitioner and futurist—continues to shape his work today.
